New Management system ánd a successful migration for BNP Paribas

The Challenge

As part of a new organizational structure within its retail banking division, BNP Paribas required support for change management, particularly in overhauling its jurisdiction management system (access control, authorizations, and reassignment of local branches) to new regional management structures. AmeXio was tasked with overseeing and developing these functional changes within the framework of existing technology. 

This iterative, test-and-learn-driven project faced additional complexity due to a parallel migration process.  

BNP Paribas initiated the migration of a mainframe software used for storage to a new platform. This delicate operation directly impacted teams responsible for jurisdiction management. AmeXio was further entrusted with coordinating stakeholders to streamline interactions between business teams and IT.

The Solution

During the project’s initial phase, AmeXio experts engaged with relevant business stakeholders (users, subject matter experts, and project owners) in workshops to understand their specific needs for document usage and validation. The goal was to align business requirements with IT constraints, as both teams were advancing on separate roadmaps and timelines. AmeXio played the role of facilitator and mediator, ensuring both initiatives progressed in sync. 

Over six months, AmeXio leveraged its expertise in ECM-tools and specialized business software (regulatory compliance, process management, and data handling). This allowed the team to: 

  • Define the project’s constraints, 
  • Challenge requirements based on the technological environment, 
  • Adapt solutions to the existing toolset.  

The results 

Ultimately, Amexio’s consulting, leadership, and support enabled BNP Paribas to successfully complete two distinct yet demanding projects. BNP Paribas now has a set of modern management systems ánd they were able to do the migrations within the timeframe that was set.
